1. Know what you’re bad at
The first step to systematizing your team? Know what tasks to delegate.
"For me, it was like I have a stack of paperwork to do, and I'm horrible at it," shares Ken Pozek of Pozek Group. "My managing broker walked in and said, 'You know you can hire a TC.' Very shortly after that, I got my first TC, and I don't think I've ever been by myself since."
Tips for effective delegation:
- Start with the lowest dollar-per-hour tasks that take up the most time
- Consider sharing support staff with another agent to start
- Let AI handle the reminders and follow up
"I didn't need more money, I needed help. I wanted more time back," explains Jenny Wemert of Wemert Group Realty. Her top tip? Hire an experienced operations director to build your systems and train your team. From there, you can tap into timesavers—like AI tools that automatically remind agents when it’s time to follow up.

2. Structure your onboarding
Whether your goal is to streamline transaction coordination or tighten up operations, agent onboarding is the one system you can’t afford to skip.
Kyle Whissel leads a team of 120+ in San Diego. He structures his team's onboarding in three distinct phases:
First 2 weeks:
- Full-time training on team systems (Monday–Friday, 9:00 AM to 3:30 PM)
- Final testing on training content
- Create 2-week activity plan and assign a mentor
First 3 months:
- Weekly one-on-ones with mentor
- Bi-weekly training with team lead or top agents
- Open forum for questions on tools, clients, and challenges
3-month review:
- Performance evaluation with three possible outcomes:
- Green light: Training complete
- Probation: One month to meet specific metrics
- Release from team if not a good fit
Here’s how Katy Carlson, Agent Success Manager at Whissel Realty Group, explains it:
3. Support agents with the right training
Agent training should never stop at onboarding.
"Teaching is the mother of all leadership," says fractional Chief Learning Officer and entrepreneur Carmen Morin. But effective coaching goes beyond sharing information.
Focus on performance-based training by asking:
- What do agents need to be able to do?
- What do they already know?
- What are their performance gaps?
- What knowledge will fill those gaps?
With Follow Up Boss, AI works where you do so you can coach with real examples from actual conversations, not theoretical scripts or roleplay.
"Think of a basketball coach on the side of the court," says Carmen. "You'd see him saying constant little tidbits of feedback. They don't let them practice for a week and then give them a formal assessment."
Here’s how Carmen explains her approach:
4. Start with your own database
The best leads aren't always the ones you buy. Smart real estate teams build follow-up systems that get more mileage from the relationships they already have.
"It's been raining leads for years," says Jenny Wemert of Wemert Group Realty. "Before, you would walk through the apple orchard and apples would just fall in your bucket. Now, to go through the apple orchard, you have to shake the tree. That's the part people are having a hard time with."
Here's how successful teams are "shaking their trees":
- Audit your database: Start with a comprehensive review of your contact list. How many leads have gone cold? Which past clients haven't heard from you lately?
- Track engagement systematically:
- Website visits and property views
- Email open rates and click-throughs
- Response rates to campaigns
- Last contact dates
- Assign dedicated resources: Consider hiring a database manager whose sole focus is nurturing these relationships.
- Let AI surface your best opportunities: Use AI-powered tools to automatically prioritize leads based on their engagement level and likelihood to transact. Hottest opportunities to the front!
Anthwon Thomas of Silver Lining Real Estate Group saw 50% production growth after systematizing the team’s database.
Here’s how Anthwon finds the gold in his real estate database:
5. Choose tools you can scale
As your team grows, your tech stack needs to grow with you. But more tools don't always mean better results.
"If you want it to be an efficient process, it has to be a duplicatable process that you follow day in and day out—then you can deviate where you need to," explains Shannon Youssefi, Director of Operations at Whissel Realty.
At Whissel Realty, when agents schedule appointments, a single form submission cascades into automated calendar invites, updates, and performance tracking.
Focus on building automated workflows that actually save time:
- Start with a simple, repeatable process before adding complexity
- Set up automated workflows to handle administrative tasks
- Make tracking metrics part of your daily operations (not an afterthought)
- Use AI summaries to get agents and team leaders up-to-speed quickly
6. Build strong systems of accountability
According to a Consumer Federation of America report, nearly 50% of agents surveyed reported zero or one sale the previous year. Don’t let it happen on your team.
AI-powered tools can help automate tracking leading metrics like calls made, appointments set, and deals closed. Coach more, report less.
"Accountability is the highest form of love," says Daniel Dixon of The Dixon Group. "But the problem is we're doing it too late. When we start falling off or not hitting what we need to hit, we increase the accountability around whatever metric we're after."
Here are three proven places to start:
- Agent productivity: Run a comprehensive analysis of your MLS stats to figure out how many transactions on average your agents are closing.
- Let agents set their own goals: Have agents take ownership of their success by setting their own goals. Help them reverse engineer these goals into daily, weekly and monthly action items.
- Implement a two-pronged accountability system: Monitor both participation in team activities and actual sales performance. Use AI-enhanced daily huddles to review key metrics and surface coaching opportunities.
Want the inside scoop on agent accountability that actually works?
In this Real Estate Team OS minisode, you'll learn how to build an accountability framework that drives measurable growth:
7. Know what you're building
Building a successful real estate team isn't a one-size-fits-all journey. Ask any successful team leader and they'll tell you—what works for a team of 5 won't necessarily work for a team of 50.
Before you dive in, ask yourself:
- What's the end game here?
- Can your systems flex as you grow?
- Which activities actually make money?
- Are you building what you actually need?
As you scale, look for a CRM that can grow with you by leveraging AI to:
- Automatically prioritize leads based on their engagement
- Suggest personalized responses based on the lead's communication history
- Flag important follow up tasks so nothing slips through the cracks
"I had the most fun between one and five agents and then right now, which is like 30-ish agents," shares Ken Pozek. "That six to 25 agents—I didn't have enough leverage to help with the chaos. The more that I've been able to hire away from my inefficiencies, the more fun it's become."
Market conditions change, and your systems should too. Don't be afraid to hit the reset button when something's not working anymore. The best team leaders know when to adapt their approach and give their agents room to do the same.
Take your next step toward systematization
The beauty of systems? They do the heavy lifting while you focus on growth. Start small: choose one pain point in your business and build a simple system around it. Then supercharge it with AI that knows your business.
